AI Fractional CMO - Sydney & Australia

An AI-native fractional CMO. Proof, not positioning.

"AI-native" is appearing in a lot of consultant bios right now. Most of it is positioning language. This page is the other kind: an operating model, named deployments, real credentials, and a working consultancy that runs on the same systems I build for clients. Twenty years of CMO-grade leadership across Vodafone, Westpac, Fox Sports, WPP and Intertek SAI Global - now applied to the fastest shift marketing has ever been through.

The problem

Your team uses AI every day. That is not the same as being good at it.

The best research on this measured marketers' AI skill rather than asking them to rate it, and found that only around one in ten reach native-level capability - designing systems rather than executing tasks. Daily use creates a false signal of competence, because the tool produces plausible output regardless of who is driving it.

Meanwhile, roughly half the martech capability most organisations already licence sits idle, renewing automatically every twelve months, while boards ask what the AI strategy is. The answer is rarely another platform. It is a senior operator who connects strategy, the stack you already pay for, and the people who have to own it after the consultants leave.

That is the job of an AI-native fractional CMO: not to demo tools, but to change how the marketing function operates - and to be accountable for the number at the end of it.

The definition

AI-native is an operating model, not an adjective.

AI PROPOSES, OPERATORS DECIDE

Every AI deployment I run is wrapped in human review gates. AI drafts, models, monitors and accelerates. Senior humans set strategy, judge quality, and sign off. That is not a hedge against AI - it is the product, and it is the only version a board will fund twice.

THE STACK YOU HAVE, FIRST

Before recommending any new platform, I audit what you already pay for. In most engagements, the capability you need is sitting dormant inside licences that renew automatically. AI enablement starts with activation, not procurement.

CAPABILITY, NOT DEPENDENCY

The measure of success is whether your team can run the system without me. Every engagement includes coaching, playbooks and clear ownership - so the function is stronger on the day I hand over than the day I arrived.

ACCOUNTABLE TO REVENUE

AI in marketing is only interesting when it changes a commercial number - pipeline, conversion, cost per outcome, forecast accuracy. Everything I deploy is scoped to an outcome and reported against it.

The operating model

My own consultancy runs on the systems I build for clients.

This is the part most "AI-native" claims cannot back up. My practice is not AI-assisted at the edges - it is AI-operated at the core, with me as the human in the loop.

This website was designed, built and deployed with agentic AI, working to my brand system and direction. The SEO program behind it - technical audits, competitive research across dozens of sources, structured data, content strategy - is run with AI agents that I direct, verify and overrule when needed. My meetings are captured and mined by AI. My research, analysis and reporting run through AI systems connected directly to my working files, calendar and channels. Automation handles the connective tissue between platforms.

The division of labour is deliberate and consistent: AI does the drafting, the digging, the monitoring and the building. I do the strategy, the judgement, the client relationships, and the final call on everything that ships. That same division of labour is what I install inside client marketing functions - sized to your stack, your risk profile and your team.

Proof

Deploying frontier marketing technology since before AI was the word for it.

This is not a pivot. It is a twenty-year pattern.

Vodafone - a world first, at 12-million-customer scale

I led the design, build, launch and management of the world's first fully operational enterprise-scale social media monitoring, moderation and resolution ecosystem - developed in partnership with Salesforce, Facebook, Twitter and Google. A command-centre view of every conversation about the brand, run as a round-the-clock function by a team of more than 40, serving over 12 million customers. Measurable, manageable, and years ahead of the market.

Intertek - AI inside an enterprise marketing function

As CMO for Intertek Inform globally and Intertek SAI Global Assurance across Australasia, I deployed AI across the working function: AI content creation, AI market analysis and insights, AI revenue reporting and forecasting, AI-driven advertising operations, and AI task and capacity management. The result: a leaner team producing more, process automation that enabled a restructure, accurate revenue forecasting, and more efficient advertising spend - all on a disciplined budget.

The credentials behind it

MIT-trained in Optimisation Methods for Business Analytics and Minds and Machines. Harvard Business School Executive Education, Leadership Principles. Invited to keynote at Dreamforce in San Francisco and SXSW in Austin on world-first marketing technology deployments. Guest lecturer at UNSW Sydney on content marketing and emerging technology - years before either was an established cornerstone of the industry.

The honest version

What AI genuinely changes in marketing - and what it does not touch yet.

Cost has collapsed

  • First drafts and variant production.
  • Research synthesis and first-pass analysis.
  • Reporting, summarisation and reformatting.
  • Campaign monitoring and anomaly flagging.
  • Basic segmentation logic.
  • Work that used to justify headcount now takes minutes.

Judgement got scarcer

  • Deciding what should be built at all.
  • Defining the data model everything depends on.
  • Configuring platforms rather than raising tickets.
  • Designing a funnel rather than a campaign.
  • Noticing that a number is wrong.
  • Judging whether output is any good - and having the standing to say so.

An AI-native fractional CMO earns their keep entirely in the second column, while making sure your function captures every dollar of the first. Anyone selling you only the first column is selling you a content machine, not marketing leadership.

How an engagement runs

AI enablement in your function - the real sequence.

01

Diagnose

Weeks 1-2

Function, team, stack, data and pipeline. What you licence versus what you use. Where AI is already in play informally - and ungoverned. One honest read of capability versus usage, delivered plainly.

02

Deploy

Weeks 3-8

Two or three AI deployments scoped to commercial outcomes, wrapped in review gates your risk team will accept, built with your people in the room. Activation of the stack you already pay for comes before any new procurement.

03

Embed

Weeks 9-13

Ownership assigned, playbooks written, team coached, reporting live against the numbers we agreed. The system runs without me - and the board gets an AI answer it can defend.

This is the same sequence I scope for real engagements - most recently for a global B2B intelligence business of around 1,000 people, spanning AI-enabled marketing operations, forecasting and content systems under a fractional CMO model.

The fit

Built for leaders who need the AI answer to be real.

Scale-up founders whose marketing has hit its ceiling. Mid-market CEOs being asked by their board what the AI strategy is. Enterprise leaders who need executive-grade AI marketing leadership rather than another vendor pitch. And marketing teams of any size that need fast, safe transformation to stay efficient while the landscape moves underneath them.

If the remit is broader than AI, the wider view sits on the fractional CMO Australia page, Sydney-specific engagements on the fractional CMO Sydney page, and advisory work under marketing consultant Sydney.

FAQ

Hiring an AI fractional CMO - the common questions.

What is an AI fractional CMO?

A senior marketing leader who joins your business part-time or on a project basis, owning the marketing function the way any fractional CMO does - but who also designs, deploys and governs AI inside that function as core to the operating model. The distinction from a standard fractional CMO is not the tools; it is accountability for making AI produce commercial results safely.

How is this different from hiring an AI consultant or agency?

An AI consultant recommends; an agency executes against your brief. An AI fractional CMO owns the marketing function and its numbers, sits at your leadership table, and carries the AI transformation as part of running marketing - strategy, team, budget, stack and reporting together. The AI work does not arrive as a separate project; it is embedded in how the function operates.

Do we need to buy new AI tools first?

Almost certainly not. Roughly half the martech capability most organisations licence goes unused, and modern platforms have been shipping AI features into products you already pay for. The first move is an audit of what you have and what it can actually do. New procurement comes last, and only where a genuine gap survives the audit.

Will AI replace my marketing team?

No - but it will change what your team spends its time on. Execution tasks collapse in cost; judgement, platform capability and commercial thinking become the scarce skills. The practical work is restructuring roles and coaching people into higher-value work, which is exactly what a fractional CMO engagement covers. Done well, the team that remains is more valuable, not smaller for its own sake.

How do you keep AI outputs safe, on-brand and defensible?

Human in the loop is not a hedge - it is the product. Every deployment runs inside review gates: AI proposes, senior operators approve. Brand governance, data handling and disclosure are designed in from the start so the programme stands up in front of a board, a risk team or a regulator. AI-fluent, not AI-loud.
